Use it when
The team is failing on human dynamics rather than competence, and AI tempts solo optimization.
Skip it when
Never use it to guilt people into overwork or to paper over a real imbalance in workload. Too much work is a workload problem, not a character problem.
How to introduce it
On a demanding effort the group only gets through if each person does their full share and a bit more, and watches out for the others. Carrying a load when someone is struggling. Doing the unglamorous task unasked. Name it as a standard the team holds itself to rather than a mood it hopes for.
How to show up
Name the extra-mile behavior when you see it, and notice when someone consistently takes more than they give. Keeping the giving mutual is your job.
How long it takes
A few minutes to name. It lives across the whole effort.
What makes it hard
The risk is that the same generous people carry the load while others coast, which breeds resentment fast. Watch for it and address it directly, because an unfair version of this standard does more harm than none.
What it looks like when it's working
People pick up slack unasked and the unpleasant tasks get shared instead of landing on the most junior person. A few carrying the rest means the standard has gone uneven.
How long until it sticks
It builds over the course of a shared demanding effort, as people see the giving is mutual.
How you know it stuck
You will know it is owned when doing a bit extra is how the team operates, and people call out coasting themselves.
