Try this first
Have one person step out and describe how the work lands from a user's perspective.
Use it when
The team is too far inside the work to see it, with no outside-in view.
Skip it when
It suits work substantial enough to lose perspective on. On small things a quick outside glance is enough.
How to introduce it
Periodically send someone out of the work to assess it as a user or an outsider would. From the house, the audience's seats. The conductorless orchestra has players put down their instruments and listen from out front, because the person out there hears what nobody inside the performance can.
How to show up
Make sure the person steps out rather than glancing at it from inside, and protect what they report even when it stings. The distance is the value, so do not let the team explain the outside view away.
How long it takes
A short, deliberate step-out during or after a piece of work.
What makes it hard
Taking the outside view on work you have lived in is hard, so the person has to leave it. And the team will rationalize uncomfortable feedback with a real user would understand. Hold the value of the impartial read.
What it looks like when it's working
The outside view catches what the team missed and the team acts on it. Outside feedback repeatedly explained away means the distance is not being honored.
How long until it sticks
Expect a few uses before stepping out to the outside view becomes a natural check.

The idea behind it
Being close to work makes you deaf to its flaws. Stepping out on purpose catches what immersion hides.

The Orpheus Chamber Orchestra's conductorless model. Periodically have someone step fully out of the work to judge it as a user or outsider would. Players are encouraged to put their instruments down and listen to the group from the audience's position, because the impartial listener out front hears what no one inside can.
