Use it when
Juniors defer to seniors and to the AI, and half-commitments abound.
Skip it when
Active following needs it to be safe for a junior to flag a senior's error. Build that first. And never use the commitment rule to punish a well-judged no, because a clear decline is a good outcome.
How to introduce it
Set two norms. Following well is active work: the junior person is expected to flag risks and errors the leader missed, or the model missed, not just comply. And people either say yes and deliver, or say no. The vague middle is not available.
How to show up
Say out loud that active following is welcome, and invite juniors to flag what a senior or the model got wrong. Hold everyone to clean commitments. When you get a half-yes, ask for a yes or a no.
How long it takes
A short conversation to set both norms. They live in the work.
What makes it hard
Juniors will not flag a senior's error, or the model's, until it is visibly safe, so back the first ones who do. People give soft yeses to avoid conflict, so make a clear no acceptable and they stop hiding.
What it looks like when it's working
Juniors catch things the leader and the model missed, and commitments are kept or declined outright. Silent non-delivery stops. Nodding followed by nothing means the norm has not landed.

Several weeks before active following and clean commitments feel normal.

The idea behind it
A good follower is not a passive one. Catching what the leader or the model missed is the job. And a clear no is worth more to a team than a soft yes that never becomes delivery.
Where it comes from
NOLS expedition behavior. Legitimize active followership: the junior whose job explicitly includes flagging what the senior, or the AI, got wrong. Plus the norm: "say yes and deliver, or say no clearly", no vague half-commitments. NOLS teaches four roles: self-leader, peer leader, designated leader, and active follower. Where the follower's job includes flagging hazards the leader misses.
