Scout Before You Share
Everyone writes down their own answer before the group talks. That makes it harder for the first idea, including an AI-generated one, to pull everyone else toward it.

Everyone anchors on the same first answer, often the AI's.

Use it where independent judgment matters and convergence is the risk. Routine or factual questions do not need it.
How to introduce it
Before the group discusses a question, have each person form and write their own view. It stops everyone settling on the first answer in the room, which now is often whatever the model produced. Independent reads first. Discussion second.
How to show up
Enforce the sequence. People record their view before they hear anyone else's. The independence is the whole value, so protect it from the first confident voice and from the model.
How long it takes
A few minutes of private reflection before a discussion.
What makes it hard
Opening the discussion is easier, especially when a model has already produced something everyone could settle on. Holding the private step takes discipline. People also write down the obvious answer, so push for their own thinking before they commit it.
What it looks like when it's working
People bring independent reads, disagreements surface that a fast consensus would have buried, and the group does not just ratify the first answer. Instant convergence means the independence is not protected.

Designing AI-Based Work Processes: How the Timing of AI Advice Affects Diagnostic Decision Making, Management Science (2025) In an experiment with physicians, those who made their own diagnosis before seeing the AI's advice were more accurate and better calibrated than those who saw the advice from the start. They also examined the case more thoroughly and were better at telling correct AI advice from incorrect advice.
