How to introduce it
Rotate a facilitator whose job is to listen for where the group is going and put it into words. The Quaker business method calls this the clerk, someone who serves the group by naming its emerging direction rather than steering it. The group gets a synthesizer without anyone getting a platform.
How to show up
Coach whoever holds it to synthesize rather than advocate, and rotate it so it never becomes a fixed seat of influence. Naming the direction faithfully, including views the clerk disagrees with, is the skill.

No setup beyond assigning and rotating the role.
What makes it hard
Synthesizing without steering is hard, and the clerk has to name views they do not share. Rotate it, because a permanent clerk becomes the most powerful voice in the room.
