Coordinate and act

One decider, total backing

One named decider for a live operation, paired with visible, unconditional backing for the calls they make under pressure.

Try this first

Name one decider, and have leadership say in front of everyone that they will stand behind that person's calls.

Use it when

It's unclear who decides in real time, and deciders feel exposed.

Skip it when

It suits live operations and crises, not decisions that benefit from deliberation. And the backing has to be real. Promising it and then second-guessing afterward is worse than never offering.
